Feedback that builds trust not threat

Most feedback models focus on what a leader should say. SAFE-SEEN begins earlier by asking whether the conditions are right for the person to receive it. Developed by Bridge, this practical two-layer model helps leaders establish psychological safety before the conversation and then guide the feedback in a way that encourages understanding, shared ownership and growth. It changes feedback from something delivered to a person into a conversation shaped with them.

The thinking behind the approach

SAFE-SEEN is grounded in an understanding of rejection sensitivity and Rejection Sensitive Dysphoria, or RSD. Feedback is not experienced through words alone; it is also shaped by the relationship, the setting, previous experiences and what the conversation may represent to the person receiving it. Even with the best intentions, feedback can sometimes be registered as threat, leading to defensiveness, withdrawal or shutdown before the intended message has had a chance to land. SAFE-SEEN helps leaders view the conversation through the other person's lens, recognise what may sit beneath the visible response and create the conditions in which honest feedback can be heard.

The challenges it addresses

Many leaders enter feedback conversations with good intentions and a carefully prepared message, but pay less attention to how that message may be experienced. When someone feels judged, exposed or at risk of rejection, their response can easily be misread as resistance, poor attitude or unwillingness to take responsibility.

SAFE-SEEN helps organisations close the gap between intention and impact. It gives leaders a clearer way to recognise defensiveness, withdrawal and shutdown; understand rejection sensitivity and neurodivergent responses; and avoid conversations in which employees feel assessed rather than understood. It also creates greater consistency across teams by giving leaders a shared language and structure for feedback, ownership and follow-through.

The approach in practice

SAFE-SEEN works through two connected layers.

SAFE — The Conditions

  • Setting — Is this the right time, place and moment?
  • Attachment — Does the person genuinely believe you are on their side?
  • Framing — Is your intention clear, and have you invited them into the conversation?
  • Emotional State — Are you both regulated enough to have the conversation well?

SEEN — The Conversation

  • Specific — Be clear about the behaviour or situation you have observed
  • Explore — Listen to the person's perspective with curiosity
  • Empower — Develop solutions and actions together
  • Next — Agree what happens next and follow through

Bridge works with organisations to introduce the thinking behind the model, apply it to real leadership situations and build the confidence to use it consistently. The approach can be shaped around the organisation through facilitated workshops, practical application, leadership guidance and tools that support its use beyond the initial learning.

What it makes possible

SAFE-SEEN brings greater awareness to both sides of a feedback conversation. Leaders learn to look beyond the message they intend to deliver and consider the conditions surrounding it, how it may be received and what the person's response might be telling them. This creates more opportunity for people to remain present, explain their experience and take an active part in deciding what happens next.

Used consistently, the model can strengthen trust, improve the quality of feedback and build greater understanding of neurodivergent experiences. Challenge and accountability remain important, but they take place in conditions where people are more able to listen, reflect, contribute and act.
